An existing app can be maintained by a new team when the source, build process, accounts and production data can be reviewed. A takeover estimate should begin with a reproducible build and a record of known problems; screenshots alone cannot establish the work required.
What to collect before granting access
| Area | Evidence to prepare | Question it resolves |
|---|---|---|
| Source and releases | Repositories, branch used in production, release tags and build instructions | Can the deployed version be reproduced? |
| Infrastructure | Hosting ownership, deployment steps, backups and recovery instructions | Can the app be restored after a failure? |
| Integrations | Inventory of payment, messaging, analytics and external API accounts | Which dependencies need owner approval or key rotation? |
| Known defects | Reproduction steps, expected result, logs with sensitive data removed | Which faults block daily operations? |
Share a redacted inventory first. Use individual, limited access accounts when the review starts; do not paste production passwords, private keys or customer exports into a public inquiry.
Separate discovery from the first repair release
A discovery phase should record build status, unsupported dependencies, security findings, missing access and the behavior covered by existing tests. Its output is a prioritized plan with assumptions. A repair phase should name the defects being fixed, the acceptance steps and the rollback procedure. New features and a full rewrite are separate decisions.
Who owns release and recovery?
- Keep repositories, store accounts, domains and hosting in the business owner's control.
- Agree who approves production releases and who can restore a backup.
- Document the support window, incident contact, exclusions and update process.
- Require another developer to follow the build and deployment notes as part of handover.
Request a takeover review
Send platform, framework if known, repository availability, hosting location, the three most disruptive problems and the intended maintenance scope. Review software maintenance options or send a redacted takeover brief. An estimate follows the agreed access and discovery findings.
